I am not leading a team currently, but have used counsel mode for decades in my YPO forum.  Some observations:  It makes me listen better.  There is still the temptation to formulate a response instead of truly listening, but that temptation is mitigated.  Interruptions are minimized or eliminated.  Quieter voices are heard.  Gratuitous comments that derail the discussion go away.

A couple of years ago we added a pause when passing the talking stick.  30 seconds.  It seems like an eternity.  The purpose is to give everyone a moment to think about what was just said, to let the speaker feel heard, and to give the next speaker time to choose his/her words after the previous speaker finishes.  It creates an atmosphere of respect and trust.  We don’t use the pause for every discussion, just for the more profound ones.
